Volunteers: still not free

It’s maintained by more than 100,000 online volunteers – unpaid people – who create articles and translate them into over 265 languages. That makes Wikipedia/Wikimedia the world’s largest online volunteering endeavor.

Unlike most organizations that involve volunteers, Wikipedia doesn’t screen the majority of its volunteers: anyone can go in to the web site an edit just about any article, any time he or she wants to. You want to volunteer for Wikipedia, you just start editing or writing any article. That makes the majority of its volunteer engagement microvolunteering, the hot term for short-term episodic online volunteering.

But, wait — maybe Wikipedia is not free…

This is from a blog post in 2012 regarding its latest fundraising campaign:

The Wikimedia Foundation’s total 2011-12 planned spending is 28.3 million USD.

Funds raised in this campaign will be used to buy and install servers and other hardware, to develop new site functionality, expand mobile services, provide legal defense for the projects, and support the large global community of Wikimedia volunteers.

That emphasis is mine – some of those millions of dollars are needed to support Wikimedia’s involvement of volunteers. Because volunteers are not free. It takes a tremendous amount of time, effort and expertise to wrangle more than 100,000 online volunteers and all that they do on behalf of Wikipedia/Wikimedia. And that takes money.

But it’s not just Wikipedia: any nonprofit organization, non-governmental organization (NGO), school, government initiative or community initiaitive that wants to involve volunteers has to:

  • Provide at least one staff member – an employee or a volunteer – to supervise and support volunteer work, to ensure volunteers don’t do any harm to the organization, its clients or other volunteers/staff, and to ensure everyone working with volunteers has the support they need to do so appropriately and successfully. That person has to know how to do that part of his or her job, even if it’s just 25% of his or her job, and that might require the organization to send the person to workshops or classes, to subscribe to e-volunteerism (the leading online resource in the USA regarding volunteer engagement), to read books about volunteer screening, supervising volunteers, child safety… and that takes FUNDING.
  • Everyone that works with volunteers must make sure the work volunteers undertake is of the quality and type the organization’s clients deserve. That might require sending multiple staff members to workshops or classes, to read books about volunteer screening, supervising volunteers, child safety… again, that takes FUNDING.
  • Staff has to develop activities for volunteers to do — activities that often would be probably be cheaper and done more quickly by staff themselves. Those activities must be in writing, to ensure everyone’s expectations are the same. And, newsflash: the majority of people charged with this task do NOT know how to do it! They need support and guidance in creating volunteering assignments. Who is going to do provide that support and guidance?
  • The organization has to monitor volunteers, record their progress and report it to the board and donors, as well as to the volunteers themselves and, perhaps, the public. That takes time and expertise.

Any organization that does not allocate time and resources to these volunteer management tasks ends up with:

  • people applying or calling to volunteer and never getting a response
  • people coming to volunteer and standing around for the majority of the time, wondering what to do
  • volunteers that don’t complete assignments – which means the organizations has to either recruit more volunteers and start again, or give the work to employees
  • volunteers that don’t complete assignments correctly
  • volunteers that blog and tweet about their negative experience with your organization and, perhaps, about volunteering in general!
  • staff that does not want to involve volunteers

Volunteers are not free. I’ve said it many times before, before, and before that and… well, you get the idea.

I’ll keep saying it until I stop hearing people say, “Volunteers are great because they’re free!”

I’ll keep saying it until campaigns to encourage people to volunteer also include resources to help nonprofit organizations, NGOs, schools, communities and others involve and support more volunteers.

And don’t even try to say volunteers save money, because that starts yet another blog rant…

No more warm, fuzzy language to talk about volunteers!

Volunteers are neither saints nor teddy bears.

But you would never know it from the kinds of language so many people use to talk about them.

Back in November 2009, I got a mass email sent out from United Nations Volunteers to several thousand people that illustrates this oh-so-well. It said, in part:

This is the time to recognize the hard work and achievements of volunteers everywhere who work selflessly for the greater good.

Selflessly?

And then there are those companies that sell items for organizations to give to their volunteers, with phrases like:

Volunteers spread sunshine!

Volunteers… hearts in bloom!

In a word – yuck.

Not all volunteers are selfless! Yes, I fully acknowledge that there are still some volunteers that like to be thanked with pink balloons and fuzzy words – but could we at least acknowledge that there are many thousands of volunteers who do not respond to this way of being recognized?

Volunteers are not all donating unpaid service to be nice, or to make a difference for a greater good of all humanity or to be angels. Volunteers also donate unpaid service:

  • to gain certain kinds of experience
  • for a sense of adventure
  • to gain skills and contacts for paid employment
  • for fun
  • to meet people in the hopes of making friends or even get dates
  • because they are angry and want to see first hand what’s going on at an organization or within a cause, or to contribute to a cause they feel passionate about
  • to feel important
  • to change people’s perceptions about a group (a religious minority in a community may volunteer to demonstrate to the majority that they are a part of the community too, that they care about other people, etc.)

NONE of those reasons to volunteer are selfless. But all of them are excellent reasons to volunteer, nonetheless – and excellent reasons for an organization to involve a volunteer.

These not-so-selfless volunteers are not less committed, less trustworthy or less worth celebrating than the supposed selfless volunteers.

Let’s quit talking about volunteers with words like nice and selfless.  Let’s drop the fuzzy language and start using more modern and appropriate language to talk about volunteers that recognizes their importance, like

powerful
intrepid
audacious
determined
qualified
innovative
revolutionary
fastidious

Let’s even call them mettlesome and confrontational and demanding. That’s what makes volunteers necessary, not just nice.

In short, let’s give volunteers their due with the words we use to describe them.

And don’t even try to say volunteers save money, because that starts yet another blog rant…

Why I won’t follow you on Twitter

A few organizations and individuals have told me they aren’t happy that I don’t follow them on Twitter and Facebook and Google+, and, in addition, that I don’t also subscribe to their email newsletters and subscribe to their blogs.

Here’s the deal: you have to earn my follow on Twitter.

I follow you on Twitter if most of your posts are:

  • conversation starters
  • provocative (make me think)
  • elicit feedback
  • directly, immediately relate to my work

If, by contrast, I really like your organization, but your tweets are mostly positive, benign PR pieces like

  • “We have a new catalog”
  • “Our volunteers are hugable”
  • “Our Executive Director is at such-and-such conference”
  • “Our shop hours are changing for winter”

I’m probably going to follow you on Facebook rather than Twitter (if at all).

In addition, if you post to Facebook and you gateway those posts to Twitter, I’m probably going to just follow you on Facebook as well, and not at all on Twitter, because it’s doubtful your message is something I need to read ASAP, and it’s probably too long for Twitter anyway (I really hate truncated Tweats that end with a link to a Facebook status).

I check Twitter at least twice a day. To me, it’s a place for information exchange and debate, and for breaking news, for you need to look at this NOW messages. I’ve noticed that organizations, institutions and consultants that use Twitter with this in mind aren’t surprised when they get comments or questions via Twitter – they even seem to delight at such. By contrast, organizations that use it primarily as an announcement tool get immediately defensive when someone tries to engage them on Twitter – and it’s why I prefer to follow those organizations on Facebook.

Same if most of your posts are “I’m at the airport” or “I’m at such-and-such conference.” It’s nice to know that, but it’s not that much of a priority, so I’ll follow you on Facebook instead.

I check my professional account on Facebook about once a day. I scroll through the updates to get a general idea of what organizations are up to. Not much in term of exchanges or debates are going on over on Facebook among the organizations and institutions I follow – it’s more of a “hey, look how fabulous we are” or “hey, we need money!” place. That’s a shame – it could be so much more – but that’s how it’s shaking down among the organizations I follow on Facebook (and GooglePlus, for that matter). So I pour myself a second cup of coffee and slog through your Facebook status updates, rarely finding anything that makes me go “Wow.” Exceptions? There are a few – and I’ll highlight those on next week’s blogs.

And I may choose to read your email newsletter instead of following you on Facebook or Google Plus or Twitter. Don’t be hurt. I like email newsletters. I like that long moment of single focus and well-written narrative that gives me a more detailed picture about your work than any Tweet or Facebook status update could allow. I do my best to make time to read all that I subscribe to. And as I still have more subscribers for my own email newsletter, Tech4Impact than Twitter or Facebook followers, I appreciate the value of email newsletters.

So, how should you follow me online?

  • Follow me on Twitter if you want lots of short updates from me regarding nonprofits / NGOs, volunteers / volunteering, humanitarian / development / aid, communications, tech4good, and empowering women & girls (updates regarding national and state parks, and tourism as a development tool, are also showing up as well). Or if you want to engage, today, right now, about any of those topics, in a very public way.
  • Follow me on  Facebook or Google+ if you want just 1-3 short updates from me a day, mostly only about what I’m doing: a new web page, a new blog, a conference where I’ll be speaking, etc. And, FYI, there’s nothing I post at Facebook or Google+ that I don’t also post on Twitter; I repeat probably only 25% of what I post to Twitter on Facebook and Google+. And, yes, I post exactly the same things to Facebook and Google+ – I’ve yet to see any reason to use them differently.
  • Subscribe to my email newsletter if you want to hear from me just once a month, or you want a once-a-month tech tip, in detail, especially for nonprofits, then subscribe to Tech4Impact. You will also get a list of all the blogs I’ve published in the last four weeks or so. I get the impression that each of my email subscribers also follow me on Facebook OR Google+ OR Twitter, but not all three.

That’s not how everyone uses social networking. But that’s how I’ve decided to use it. And it could change. In fact, it’s guaranteed that it WILL change, as social media changes.

I would never expect anyone to follow me on on Twitter and Facebook and Google+, and to subscribe to my email newsletter. Unless you were some freaky stalker. Please don’t be a freaky stalker. You probably don’t need to hear about a web page I’ve just updated four times in one morning.

What about LinkedIn? Those connections are for my professional colleagues, PERIOD. Keeping it as a professional networking space has what kept it so valuable to me.

Volunteerism-related research wish list for 2012

I’ve blogged about what I learned or relearned in 2011 that I want to take into 2012.

Now, here’s a wish list for volunteerism-related research that I hope organizations like the Independent Sector, any ARNOVA members, The Institute for Volunteering Research (IVR), and others will delve into in 2012:

  • what are the top three factors are that keep nonprofits, NGOs, schools and other mission-based organizations from involving more volunteers
  • what are the top three factors are that these organizations feel affect their retaining of volunteers
  • if these organizations honestly believe their volunteer force needs to represent a diversity of ages, cultures and backgrounds; and if so, why, and if not, why not
  • what training all staff at an organization need in order to involve more volunteers and better support volunteers (not just the person in charge of recruiting and managing volunteers)
  • how these organizations know if their volunteer engagement is successful or not, how they define that “success”, how they know if there is a problem, etc.
  • how often these organizations revisit and revise their employee, volunteer and client policies with an eye, specifically, to safety of each of those groups
  • if such organizations have an online discussion group or intranet for their volunteers (would love to know how many have such versus how many don’t), and if they do, how they view the group’s effectiveness as a way to communicate with volunteers

I would love to know, through a survey of volunteers:

  • how many read and send email most every day
  • how many use Twitter
  • how many use Facebook
  • how many would feel comfortable using Facebook, Twitter or any social media as a part of their volunteering, versus those that would NOT want to do so (I’m hearing from many volunteers who are saying they do NOT want to mix the two)

I’ve already offered what I would love for someone to research re: microvolunteering, that I think would actually be of value to the charity sector.

If anyone does actually do this kind of research – as opposed to the oh-so-tired what motivates volunteers research that I AM SO TIRED OF – I will be happy to promote your work every way I can, because this research is needed. Greatly needed. We thirst for this data… I would dance for this data…

And for individual nonprofits, NGOs, schools and other mission-based organizations involving volunteers: why not create a free survey on SurveyMonkey and find out for yourself what volunteers are thinking about your organization, what Internet tools they use, what tools they might like to use with your organization, etc.? And share what you find? Your volunteers will see it as volunteer recognition.

Learning, learning everywhere

I find ideas about marketing to specific groups, and regarding community / volunteer engagement, everywhere. I can’t stop looking. It’s like an obsession.

  • While riding through Kabul and seeing so many young men wearing t-shirts featuring stars of World Wrestling Entertainment, all I could think was, why doesn’t USAID get these people to make public service announcements on the Internet and TV, targeted at Afghans, about immunizations, HIV prevention, girls education, alternatives to poppy growing – really, whatever!
  • At a dirt track race in Indiana: I looked around at the audience and thought, wow, this would be a great demographic to recruit for volunteering. I’d put my information booth right over there…
  • At the senior apartments where my grandmothers live and where I’m staying this week to care for them: every day I’ve come up with new ways volunteers could be helping here (all of which I’m adding to this resource as they come to me).
  • At a Triumph motorcycle riding day: this corporate event involved volunteers NOT to save money, but because volunteers were the BEST people for the jobs.
  • While driving on any highway, I glance up at billboards and say, in my head, “Win” or “Fail” based on whether or not I know what the billboard is saying at a glance. If it is packed with text, or what text it has (like the web address), is too small, FAIL.

It’s sad, I know… but it’s cheaper than going to conferences or paying for access to academic studies!

And now you know where I get so many of my ideas… be kind…

 

Benefitting from Internet Use Requires a Change in Mindset

Ever since reading the Cluetrain Manefesto back in the 1990s, I’ve known that embracing the Internet as an interactive tool – not an online brochure or a press release distribution system – takes a changed mindset. Same for online volunteering – the key to success is a changed mindset that thinks about volunteers very differently than free labor that comes in, does things no one else wants to do and leaves.

On that note is this excellent blog about “strategic digital communication” – it’s tips are of value for all nonprofits, NGOs, government agencies and other community-focused organization, not just arts organizations.

So if you think you might be ready to re-build your website, stop. Think about digitally engaging your constituents instead. And if you’ve hired a website redesign shop or a technology shop, put them on hold: you need to work with a digital communications firm instead.

Or, if not a digital communications firm – which many of the nonprofits I work with could never possibly afford – start bringing together volunteers and clients and asking them how they use the Internet for fun, for their work, and regarding subjects that are essential to them. And thinking about what activities online outreach should inspire/launch/grow.

How to get rid of volunteers

Last week, I signed up to help at a community event, held yesterday.

Just. To. Help. To assist.

Yesterday, when I arrived at the event site – a public school – I found out I was in charge of the entire event. More than 30 kids would be there in an hour, expecting me to lead them through 90 minutes of activities that were completely foreign to me.

I don’t like kids.1 And I noted this at the time I signed up to help. I care about the cause, however, and as I was new to the committee – I just joined last week – I wanted to prove myself as a reliable, helpful committee member. By assisting at an event. By helping someone else in charge.

But there I was, in charge of an event I knew nothing about. About to face more than 30 kids, all under the age of 12.

I wasn’t scared. And that was good, because kids smell fear. No, instead, I was angry. Kids smell anger too, but it tends to make them listen to me. And that played to my advantage during the event – they never crossed that line into chaos that a large group of kids can so easily dissolve into.

Then there were the other adult volunteers, who were also there just to help, just to be nice. And they just kinda stood there, watching me try to pull it together. And as I was bossing those confused volunteers around in a frantic attempt to pull the event together, I wondered: Have each of these people been registered with the school and had a criminal background check? Is it my responsibility to check into that before they participate? Come to think of it, no one at the school checked to see that I was who I said I was, or asked me for my school volunteer I.D. number. How do I know any of these adults are safe to be around these kids?

I pulled the event off, on a very basic level. I drew on my experience as a manager of people, projects and events, on my two years of experience volunteering with the Girl Scouts (I’ve noticed that troop leaders at events get the kids started on an activity immediately and have them keep repeating it until volunteers are ready to move them on to the next activity), my experience having coordinated and directed more live events than is probably healthy for any one person in one lifetime, and by channeling my ever-so-bossy-but-organized Great Aunt Cornelia, who is still a legend in my family for her management abilities.

Also, it turns out none of the adult volunteers were predators nor inclined to ignore kids engaging in dangerous behavior. Lucky kids. Lucky me.

In addition, the volunteer that was supposed to be in charge did have all of the materials and equipment ready to go at the site – that helped tremendously. However, she was astounded, upon arrival just after the kids started the first activity, that the emails she sent in the preceding days weren’t understood by me and others as completely signing off on responsibility for the event (she had, indeed, said in those emails she would be late, and said myself and another volunteer would be the “leads” for the other volunteers until she got there, and some emails came with attachments… But, of course, I thought the school principal would be in charge, since she was cc’d on everything, since I have no experience at all with this kind of event, since I had made it clear I was just signing up to help, and since, to her knowledge, I have no experience doing anything like this. And I don’t like kids).

Was the event a success? In my opinion, no. It wasn’t bad, and the kids had fun and were kept busy, but the reality is: the kids didn’t really learn anything about the subject at hand. They had fun, and they walked away happy, and that’s nice – but they didn’t walk away retaining any knowledge, which was the entire purpose of the event. No minds were changed, no behaviors altered – and that was the mission of the event. A lot could have been done at the event to create that knowledge, to ensure things were remembered, to better ensure some behaviors would change, but I would have needed more than 90 minutes of prep to make that happen.

In addition, this could have been an event where not only did kids get some really essential knowledge, but also, some adults could be inspired to help at future events. And that’s why it was a stark reminder about why I – and others – train in volunteer management issues (as well as why there are so many books on event management). And why so many schools and other organizations struggle to find volunteers.

Let’s face it: a great way to drive away volunteers is to sign them up to help at an event and, when they show up, tell them they are in charge. Or have them confused about what they are supposed to do, and feeling generally unsupported. Or have them bossed around for a couple of hours by a very confused and angry me.

Volunteer management isn’t just mindless bureaucracy, with forms to fill out and procedures to be followed. It’s about ensuring that an organization or program or department mission is met. It’s about ensuring volunteers don’t show up and just do some seemingly random activities. It’s about creating experiences that lead to awareness and inspiration – not just getting some work done. It’s about ensuring safety – not just keeping fingers crossed and hoping everything works out.

And effective volunteer management is what keeps volunteers coming back again and again.

Volunteer management also isn’t just one person’s responsibility; some person at that school trusted a volunteer explicitly with organizing a safe, meaningful event for students from the school. Who was that person? What is he or she going to do about what happened yesterday? Does he or she even know what happened – and what didn’t happen? Did they just walk by and think, yeah, the kids are having fun, no problems here? Are they reading this blog right now?

I know the volunteer that was supposed to be in charge isn’t reading this blog: she also sent me an email last week proudly stating that she doesn’t read blogs and isn’t on Twitter or Facebook. Just like so many people I’ve met here in Oregon, I’m sorry to say…

Here’s a positive: I’ve never been more dedicated to the fundamentals of volunteer management and effective, program-based planning than I am right now.

I still don’t like kids though…

1. Okay, I don’t hate kids. I sometimes find them quite amusing. I really love watching them learn. And I’m passionate about girls knowing just how many choices and opportunities are out there. But I do not think kids are automatically cute nor innocent nor sweet, and I also don’t like parents and other adults who think of kids as precious snowflakes who have every right to scream in a restaurant – though I cut a lot of slack on airplanes.

Answering tough volunteer involvement questions

Here are two questions regarding volunteer engagement I am seeing a lot through various channels… but not seeing many answers to:

Where can young children – children under 13, even as young as 6 – volunteer? What kinds of activities can they do and exactly where can they do these?

and

Where can people with diminishing mental abilities, or with mental disabilities, volunteer? What kinds of activities can they do and exactly where can they do these?

The first set of questions come from parents, as well as children under 13, on various online discussion groups, like YahooAnswers.

The second set of questions come primarily from volunteer managers – from those in charge of recruiting and involving volunteers at an organization – and are often the result of a long-time, beloved volunteer becoming less and less capable of helping, and requiring so much supervision and assistance that the organization feels the benefits of involving the volunteer are far below the costs. Or, that volunteer becoming verbally abusive, or saying inappropriate things to other volunteers, as a result of their diminished mental capabilities. But I’ve also seen the question asked by siblings, parents and other caretakers of people with mental disabilities.

I’m very disappointed not to see organizations that are supposed to have the promotion of volunteerism as the central focus of their mandate jumping in to answer these questions. Where are you, Points of Light Foundation? Hands On Network? Why aren’t you out there on various online fora, such as YahooAnswers, addressing these tough questions about volunteering?

Anyway…

I’m not at equating children and people with diminished mental capacities. These are two VERY different groups. But they do have one thing in common: they require much more planning, support and staff time to involve than adult volunteers. Hence why I’m discussing these two groups at once here in this blog.

The reality is that it’s more efficient, economical and immediately beneficial for most nonprofit organizations, non-governmental organizations (NGOs) and charities to involve adult individual volunteers who can successfully complete a project, from start to finish, with minimum supervision. Also, most organizations do not have the money, staff, time and other resources to create volunteering opportunities focused primarily on fulfilling the needs of various types of volunteers, rather than creating volunteering activities that are focused primarily on fulfilling the needs of an organization (I’ve said this about microvolunteering as well!). For most organizations, volunteer engagement is primarily about fulfilling the organization’s mission, not fulfilling the wishes of volunteers.

If you think nonprofits, NGOs, charities and others should involve everyone who wants to volunteer, no matter the volunteers’ ages or abilities, then consider this: no matter what your job is, no matter what sector you work in (for-profit, government, nonprofit, whatever), could YOU come up with a safe, fun, meaningful hour-long activity for a 10 year old child to do in your office twice a week, or a two-hour weekly activity for a dozen 10 year olds to do in your office, and do you have time to supervise that child or those children during that activity? What about creating similar activities for someone who has severe short-term memory loss? If you could not do it in your own job at such-and-such corporation, why do you expect nonprofit organizations to do so?

Just as creating one-time, short-term group volunteering activities for adults is difficult, creating volunteering opportunities for children, or for people with diminished or diminishing mental abilities, is also difficult. Should a nonprofit, NGO or charity be spending time and resources to involve these groups? In some circumstances, yes.

First, think carefully about what is in it for you, the organization or program, to create opportunities for either of these groups. What benefit are you looking for?:

  • measurable results regarding participant or community awareness of a particular issue, program or your organization. Could the volunteering activity help children understand a particular issue? Could the activity help parents or family issues understand the issue more fully?
  • cultivation of donors who would be interested in funding this part of your organization’s program. The staff time to create opportunities and support these volunteers, the materials needed by volunteers, etc. all need funding. Are there foundations, corporate philanthropy programs, government agencies or individual donors who would be attracted to funding the resources required?
  • activities that fulfill your organization’s mission. The volunteering experience results in activities that reach part of your organization’s mission. For instance, if you work with seniors, particularly those with diminished mental faculties, then involving these seniors as volunteers would be a part of your mission. If your organization is focused on children under 13, then involving those children as volunteers would be a part of your mission.

I wrote a page on creating one-time, short-term group volunteering activities, and it includes a long list of activity suggestions. Some of those could be adapted as volunteering activities for children, or for people with very limited mental capacities – but not all of them. And to be honest, I’m stumped on creating voluntering activities for either of these groups.

Not every organization is going to be able to address any of those three bullet points – and, therefore, is not going to be in a position to create volunteering opportunities for either of these special needs groups. What I advise those organizations to do:

  • For those that are getting called by parents who want their children to volunteer, have a list of other organizations in your area to refer their child to. For instance, for girls, I recommend the Girl Scouts of the USA (or, in other countries, Girl Guides). I also have a web page of recommendations for family volunteering – specifically families that include children under 16 – note that many activities are home-based.
  • For those that ask about volunteers with diminished mental capacities – for instance, an organization that finds a long-term volunteer can no longer undertake any of the volunteering opportunities at the organization, could a placement be found elsewhere?  Is there a community theater that could involve him or her to hand out programs before a performance? Could the volunteer help serve refreshments at an event – just putting cups filled with a liquid, not doing any of the fillings of the cups him or herself? And does the family of this person understand that a family member will have to be with the volunteer at all times? Or is there an organization in your community that helps people with diminishing mental capacities that you could introduce the volunteer to, that could give that person meaningful activities to engage in – like going to community events in a group? Does this volunteer attend events by a community of faith (a church, temple, mosque, etc.), and could that community be called on to help in this situation?

What other advice do you have for parents seeking volunteering activities for young children, or nonprofit organizations that are going to have to let a volunteer go because of diminished mental capabilities? That’s a hot topic right now, and there is a LOT of disagreement about it. Heck, we can’t even agree what to call such a person! (volunteer manager? volunteer resources manager? volunteer coordinator? director of community engagement?)

My view:

If an organization views this person as merely the purveyor of free labor, and sees this person as the primary manager of volunteers in a single activity – volunteers staffing the gift shop or the help desk, working in the food pantry (more with the food than the clients), serving food in a shelter, cleaning up beaches on one-day events –  then the qualifications are going to be quite low. The person in charge of volunteers will report to the head of human resources, won’t be a senior manager, and will be judged on whether or not all shifts are filled and all tasks are completed. Those are skills that can be taught to someone on the job – no need for volunteer management credentials – though some volunteer management workshops would be helpful.

This is how most corporate folks and very traditional organizations view managers or coordinators of volunteers. This is how most volunteer management workshops and most volunteer management conferences view those responsible for volunteers at an organization.

By contrast, if an organization views this person as responsible for:

  • community engagement, demonstrating that the community invests in the organization and believes in its mission
  • building the capacities of other employees to involve volunteers in their work and supporting employee involvement of volunteers in a variety of roles, including in leadership roles
  • being up-to-date on legal issues, political rhetoric and trends that can affect volunteer involvement
  • creating ways for volunteer involvement to relate directly to the organizations mission

then the qualifications required for the person in charge of volunteers are MUCH higher. The manager of volunteers or director of community engagement is not merely the purveyor of free labor; this manager has a direct role on program delivery and, therefore, should report to the director of programs – if not directly to the Executive Director! And credentials are essential – though not necessarily a certificate in volunteer management.

Feuds in the nonprofit/NGO/charity world

I work with nonprofit organizations, international agencies and even government offices that don’t get along with each other. And it leaves me in an awkward position when I’m talking with such an organization about some activity or resources that would be oh-so-appealing to another organization. I know that, when I make the suggestion for collaboration, or even just an email update or event invitation from one organization to the other, a heavy silence will fill the air – or some quickly-made-up excuses will flow and the suggestion will be ignored.

Entire organizations hurt each other’s feelings all the time, just as people do – because organizations are made up of people. But often, what one organization views as a criticism or an act of conscious disrespect by another organization is actually incompetence or thoughtlessness – it’s not at all a deliberate act. It can be an email that doesn’t receive a response or a phone call that doesn’t get returned (They are ignoring me! They hate me!) or a duplication of activities (They *know* we already do an event like that! They did this to try to steal our thunder!) or an event that doesn’t get announced until late (They didn’t tell us about this earlier so we wouldn’t be able to participate!).

I know one organization that believes it’s in a feud with another organization – but that other organization has no idea there’s any hurt feelings! So while the Hurt Organization takes every action by Other Organization as an attack, a slight, an insult, etc., Other Organization is completely oblivious that Hurt Organization feels that way.

Sometimes, a feud is acknowledged by both organizations – but there’s no effort to get over it. And there always be an effort to get over it, because there’s no room in the nonprofit / NGO / charity world for feuds. Disagreements? Yes, those need to happen, and it may be you never see eye-to-eye about what the approach should be to homelessness, or women’s health care, or stray animals – but the disagreement can be acknowledged by both parties without a silent and/or nasty feud between them. Debates? Absolutely – we won’t evolve or learn if we don’t debate! But silent feuding? That hurts all of us and those we serve.

When I take on public relations/outreach activities for an organization, one of the first things I do is to look at the distribution list for press releases and announcements, invitation lists for events, etc., and I make sure every organization that has a similar mission and is working in the same area is on those lists. That can include groups that have publicly said they disagree with the organization’s mission. There might be some cringing from other department heads, even a closed-door meeting where I’m assured the overture won’t lead to anything positive, but I insist. And every time, maybe after weeks, maybe after months, there’s a thawing of relations: Someone has lunch with someone else. Someone attends another’s special event. A white paper is shared. Small steps.

Maybe the organizations will never like each other; but I don’t have to like you to work with you!
