A missed opportunity with volunteers

A colleague recently told me that she and a group of co-workers arranged to go to a nonprofit thrift store for one day and help the organization sort through computer donations. She and her colleagues had a great time:

“It was super fun!”, she said. “I got to sort through equipment, to tear apart computers, to take a hammer to outdated computers. We had a great time!” But she added, “No one ever asked me for my name. They didn’t have a sign in sheet. They didn’t capture any of my information. And I have no idea what all this work that I did means to them.”

I felt like I had been punched in the stomach. Again.

These volunteers merely got work done. This nonprofit merely got free labor. Nothing more.

Here was a great opportunity for this nonprofit organization to make connections that could lead to more volunteering, more volunteers, more awareness of its work and new financial donations! Here was an opportunity for these volunteers to learn about all that this nonprofit does, that it’s not just a thrift store but, in fact, a job training organization. A rich, longer-term, meaningful relationship could have been created.

Instead, the nonprofit just got some work done, and the volunteers had fun for a day. There is more to volunteer engagement than that – even for onsite episodic or microvolunteering volunteering like this, with just a few hours of work no requirement for future commitment.

I have no idea what all this work that I did means to them.

That comment in particular is the one that hurts me to the core as a volunteer management advocate.

Here’s what should have happened:

  • There should have been a sign in sheet for the volunteers. The names, postal mailing addresses, phone numbers and email addresses of every participant should have been captured. This isn’t just to create a way to followup with volunteers later for further volunteering or fundraising; it’s to mitigate risk, to have a recourse in case volunteers damage property, hurt someone, or engage in inappropriate activity. It also says to volunteers, “You are more than just bodies doing work to us. You are people. We recognize that.”
  • Someone from the organization should have taken photos of volunteers in action, and asked for a group photo as well. The photos should have been posted to Flickr with recognition of the volunteers, either by their names or by the company they were representing. Some of the photos should have ended up on the organization’s web site as well. Photos could have been tweeted during the work as it was happening. Posting photos is a great, easy, cheap way to thank volunteers, to entice others to volunteer, and to say to everyone, “We are a nonprofit that is doing things!.”
  • Someone from the organization should have emailed each of the volunteers the day after the event, thanking each person for his or her service, noting why the service was of value to the organization, and telling the person how he or she could volunteer again in the future. The email should also have invited each person to subscribe to an email newsletter or follow the organization on Twitter or “like” the organization on Facebook – something that would allow the person to stay connected to the organization, know about new volunteering opportunities, etc. The email should have also invited each volunteer to opt-in to receiving postal mail from the organization.
  • Local TV stations should have gotten an email or fax from the nonprofit an hour before volunteers arrived, saying, “Hey, here’s a great video opportunity for you…” TV stations are often scrambling for video the the evening news cast. Someone taking a hammer to a computer would have ended up on a local news station for sure!

That’s volunteer engagement / community engagement 101. That’s not extra work – that’s what any organization should already be doing with volunteers that are going to show up for just an hour, or just half a day, or just one day. If an organization can’t do that, should they be involving volunteers at all? I don’t think so.

In addition to carefully crafting the way you talk about the value of volunteers, your organization should also consider creating a mission statement for your organization’s volunteer engagement, to guide employees in how they think about volunteers, to guide current volunteers in thinking about their role and value at the organization, and to show potential volunteers the kind of culture they can expect at your organization regarding volunteers.

 

Survival Strategies for Nonprofits

I’ve seen two blogs in the last two weeks regarding survival strategies for nonprofit organizations (NPOs), non-governmental organizations, (NGOs), community based organizations (CBOs), charities, etc., per the current dire economic climate.

I was unimpressed with both of them. They were all big picture ideas that lacked specifics (Refine your mission! or Merge with another organization!). Mission-based organizations are looking for ideas to do next week, to save or make money now.

These blogs also talked about volunteers only in terms of saving money – get volunteers to do those things that, in better economic times, you would pay someone to do.

So I came up with my own ideas, based on what I’ve experienced or observed at other organizations, to help a mission-based organization survive these tough economic times:

  • Make sure your web site and all of your social media activities emphasize what your organization is accomplishing, in detail, rather than your desperate need for funds. If someone looks at your web site, it should exude impact and results, not desperation. People and organizations are cutting back on donations, but they are NOT eliminating giving altogether; they want to give where they know their money will make a real difference. If your web site & social media activities aren’t emphasizing results and opportunities, and isn’t showing exactly what donations pay for, you are regularly missing out on donations.
  • Are you charging for activities and services as you should? For instance:
    • Organizing an activity for a group of volunteers from the local branch of a national bank requires a huge amount of time and resources on your part, often to create an activity that your own employees could do more efficiently or an activity that’s actually not critical to the organization – the activity is to give the group a feel-good experience, but it’s at your expense. Are you charging the corporation a fee, even a small amount, to cover some or all of these costs? Be ready to show a detailed lists of what the costs are for your organization to create this group volunteering activity.
    • Corporations frequently ask nonprofits to collaborate on a project, to advise the company on an activity, such as the development of new software or the launching of an event. For anything that is going to require staff to spend more than an hour on a corporation’s project, ask the corporation to cover the staff person’s time. Consider this: if you wanted the company to do a project for your organization, they would most probably charge you for that service – so why not ask them for the same consideration?
    • What about training for volunteers – what are the exact costs of this, and should you be asking volunteers to pay for some of these costs, even a small amount? Would a corporation be willing to give you a donation in return for saying that they “sponsor” all volunteer training?
  • Does your organization have a service or activity it could sell, for a fee? For instance,
    • If you are a women’s shelter that involves volunteers as counselors to victims of domestic violence, could you market the training you provide to these volunteers to local businesses, corporations and large government offices, as professional development for their employees? Those organizations could pay to have your trainer come onsite to their companies and train their staff regarding recognizing domestic violence, how to make referrals if they see an employee in need, etc.
    • If you are an animal shelter, would area dog trainers be willing to come onsite for a seminar on pet safety or pet training, providing their one-day training for free, with the seminar fee going to your shelter, and the trainers being allowed to pass out advertising about their training to attendees?
    • Do you charge even a nominal fee to those that want to use your company lunch room or common room bulletin board to advertise local services? (restaurants, pet boarding, printing, apartment finders, etc.).
    • Do you have a large space you could rent to other organizations and companies for events, meetings or storage?
  • Ask employees and volunteers for ways to cut expenses in the coming weeks and the coming months. Have them look at their individual program and department budgets and come back to you with ideas of ways to eliminate expenses. Let them submit ideas on-the-record and anonymously. Open ideas up to discussion (on a private online discussion group, for instance, or over lunch – and, of course, staff should provide their own lunches). You might be surprised at just how much money could be saved per the ideas of your own employees and volunteers.
  • Give each department or program a required target for expense reduction. 10%? 20%?
  • Do the written job descriptions for every employee and high-responsibility, long-term volunteer role at your organization reflect reality? Have every employee and high-responsibility, long-term volunteer review his or her job description and edit it to reflect what they are actually doing, to note what they can’t do but feel is still essential, and to note what they aren’t doing, and don’t feel they should be doing, but that’s still listed in the description. Are some staff duplicating each others’ efforts? Should some roles be combined (and, therefore, some positions eliminated or cut back)?
  • Could your organization afford unpaid furloughs for employees? Many employees would welcome unpaid days off to lengthen their holiday time off or their paid vacations. Ask employees for their feedback about the consequences to your clients and programs if they took an unpaid week off — or two weeks off — in summer, for instance.
  • Look at your printing costs. How much of what you are producing in print form could be offered online, with anyone who wants such printing it themselves (and paying for that printing themselves, either from home, from their work, from a public library or from a copy center?)? How much of what you print is actually being read – and should you reduce the size of your printed publications? Is your printed annual report really necessary this year? Do any of your volunteers, including board members, or family members of your employees work at large companies or institutions that might be willing to donate their onsite printing equipment to produce your program brochure? Do you charge the public or donors for any printed report that is more than 10 pages?
  • Be specific on your web site about your organization’s costs. How much do you spend each month on electricity, for instance? Post the cost to your web site and note that you are looking for an Electric Angel – someone willing to sponsor your electricity bill for next month, which will allow you to do whatever it is you do to add value to your community or the planet. Before doing so, make sure your utility use is efficient – is the office thermostat set to a energy-efficient setting?
  • Put a temporary moratorium on furniture purchases of any kind. Post your furniture needs to your own web site and to a freecycle online group for your area. Use your social media to discuss such as well.
  • It may be in the best interest of your organization to scale back, postpone, or even eliminate a service, program or activity. A nonprofit theater may need to scale back its season by one show. Another organization may have to eliminate or scale back an annual onsite event. This may be your opportunity to become even more focused on your mission. Look at how much every program or activity costs, in detail, and think about way to reduce those costs, or evaluate the consequences of scaling back, postponing or eliminating that program or activity in relation to your organization’s mission.
  • If you are thinking of involving more volunteers, don’t think of it as a temporary solution; think of it as a permanent re-alignment of your organization. If you decide that you are going to reserve certain roles for volunteers – for instance, all pro bono consultancies that will support staff, all front desk/phone staff, all bloggers, all conference support staff, etc., make it a permanent change that will last even when the economy gets better. Volunteers aren’t free. In fact, this realignment regarding volunteer involvement will cost money – perhaps more money than you are probably spending now to support and involve volunteers (they will need to be screened, trained more than once, supervised and supported!), but perhaps the savings from elsewhere can pay for this.
  • Be explicit to board members and the press about any cut that is going to affect the scope or even the quality of your organization’s service. It may sound great to an outsider for your organization to eliminate paid positions, while you know that the consequences to clients, the community or the environment will be devastating – think about how you will make those potential consequences crystal clear and very public. That can affect the thinking of an annual large donor that’s considering scaling back on their donations to your organization soon.
  • Get the press, government leaders and corporate leaders onto your location and viewing your work. I don’t mean fundraising events – I mean you need to invite them all to observe program activities, to attend a volunteer training, or to view for themselves your organization in action. The press wants something visually-appealing: people moving or laughing, or people being very expressive. Government leaders and corporations want to see something that is representative of your organization’s impact. Make these invitations in a friendly, no-pressure way, and do NOT ask for donations in the invite nor during the site visit. All you are doing is building connections and interest, so that when the time does come to ask for a donation, you have a relationship with the potential funder, and the organization understands your organization’s work.

You should have detailed information about your current expenses and a tracking system that allows you to see – and share – exactly how much money you are saving each month and each quarter over the coming year. In sharing that information, tout not only how lean and efficient your organization is; also note what the consequences are of these cuts to clients and the community. When announcing cuts, you don’t want to give the impression that your organization had been wasteful or frivolous in its spending previously – and with these cuts, now it’s not. You also don’t want to send the message that your organization can cut and save its way out of its financial challenges.

If you do end up cutting back or eliminating a program – and cutting employee positions – be as generous as possible with departing staff. You are saving your organization from financial hardship but putting employees into financial hardship:

  • Contact a temp agency or any employment agencies in your city and ask to arrange immediate onsite interviews for staff you are laying off, so that when you lay off an employee, you can hand that person a card and say, “This person is waiting for your call after our meeting to set up an informational interview, review your résumé and talk about employment openings and temp opportunities.” If there are no temp agencies in your geographic area, talk to your board members and see if they work at companies that have highly-skilled HR people, and if the company would be willing to donate this person’s time to do at least two job-coaching sessions with departing staff, regarding preparing résumés and LinkedIn profiles, the best online job boards to use and using social media for job searches.
  • Write each person a letter of recommendation and write a recommendation on his or her LinkedIn profile.
  • Give laid off employees at least three weeks salary and payment for all unused vacation (and remember that they will be out-of-work for MUCH longer than that, in all likelihood).

How to get rid of volunteers

Last week, I signed up to help at a community event, held yesterday.

Just. To. Help. To assist.

Yesterday, when I arrived at the event site – a public school – I found out I was in charge of the entire event. More than 30 kids would be there in an hour, expecting me to lead them through 90 minutes of activities that were completely foreign to me.

I don’t like kids.1 And I noted this at the time I signed up to help. I care about the cause, however, and as I was new to the committee – I just joined last week – I wanted to prove myself as a reliable, helpful committee member. By assisting at an event. By helping someone else in charge.

But there I was, in charge of an event I knew nothing about. About to face more than 30 kids, all under the age of 12.

I wasn’t scared. And that was good, because kids smell fear. No, instead, I was angry. Kids smell anger too, but it tends to make them listen to me. And that played to my advantage during the event – they never crossed that line into chaos that a large group of kids can so easily dissolve into.

Then there were the other adult volunteers, who were also there just to help, just to be nice. And they just kinda stood there, watching me try to pull it together. And as I was bossing those confused volunteers around in a frantic attempt to pull the event together, I wondered: Have each of these people been registered with the school and had a criminal background check? Is it my responsibility to check into that before they participate? Come to think of it, no one at the school checked to see that I was who I said I was, or asked me for my school volunteer I.D. number. How do I know any of these adults are safe to be around these kids?

I pulled the event off, on a very basic level. I drew on my experience as a manager of people, projects and events, on my two years of experience volunteering with the Girl Scouts (I’ve noticed that troop leaders at events get the kids started on an activity immediately and have them keep repeating it until volunteers are ready to move them on to the next activity), my experience having coordinated and directed more live events than is probably healthy for any one person in one lifetime, and by channeling my ever-so-bossy-but-organized Great Aunt Cornelia, who is still a legend in my family for her management abilities.

Also, it turns out none of the adult volunteers were predators nor inclined to ignore kids engaging in dangerous behavior. Lucky kids. Lucky me.

In addition, the volunteer that was supposed to be in charge did have all of the materials and equipment ready to go at the site – that helped tremendously. However, she was astounded, upon arrival just after the kids started the first activity, that the emails she sent in the preceding days weren’t understood by me and others as completely signing off on responsibility for the event (she had, indeed, said in those emails she would be late, and said myself and another volunteer would be the “leads” for the other volunteers until she got there, and some emails came with attachments… But, of course, I thought the school principal would be in charge, since she was cc’d on everything, since I have no experience at all with this kind of event, since I had made it clear I was just signing up to help, and since, to her knowledge, I have no experience doing anything like this. And I don’t like kids).

Was the event a success? In my opinion, no. It wasn’t bad, and the kids had fun and were kept busy, but the reality is: the kids didn’t really learn anything about the subject at hand. They had fun, and they walked away happy, and that’s nice – but they didn’t walk away retaining any knowledge, which was the entire purpose of the event. No minds were changed, no behaviors altered – and that was the mission of the event. A lot could have been done at the event to create that knowledge, to ensure things were remembered, to better ensure some behaviors would change, but I would have needed more than 90 minutes of prep to make that happen.

In addition, this could have been an event where not only did kids get some really essential knowledge, but also, some adults could be inspired to help at future events. And that’s why it was a stark reminder about why I – and others – train in volunteer management issues (as well as why there are so many books on event management). And why so many schools and other organizations struggle to find volunteers.

Let’s face it: a great way to drive away volunteers is to sign them up to help at an event and, when they show up, tell them they are in charge. Or have them confused about what they are supposed to do, and feeling generally unsupported. Or have them bossed around for a couple of hours by a very confused and angry me.

Volunteer management isn’t just mindless bureaucracy, with forms to fill out and procedures to be followed. It’s about ensuring that an organization or program or department mission is met. It’s about ensuring volunteers don’t show up and just do some seemingly random activities. It’s about creating experiences that lead to awareness and inspiration – not just getting some work done. It’s about ensuring safety – not just keeping fingers crossed and hoping everything works out.

And effective volunteer management is what keeps volunteers coming back again and again.

Volunteer management also isn’t just one person’s responsibility; some person at that school trusted a volunteer explicitly with organizing a safe, meaningful event for students from the school. Who was that person? What is he or she going to do about what happened yesterday? Does he or she even know what happened – and what didn’t happen? Did they just walk by and think, yeah, the kids are having fun, no problems here? Are they reading this blog right now?

I know the volunteer that was supposed to be in charge isn’t reading this blog: she also sent me an email last week proudly stating that she doesn’t read blogs and isn’t on Twitter or Facebook. Just like so many people I’ve met here in Oregon, I’m sorry to say…

Here’s a positive: I’ve never been more dedicated to the fundamentals of volunteer management and effective, program-based planning than I am right now.

I still don’t like kids though…

1. Okay, I don’t hate kids. I sometimes find them quite amusing. I really love watching them learn. And I’m passionate about girls knowing just how many choices and opportunities are out there. But I do not think kids are automatically cute nor innocent nor sweet, and I also don’t like parents and other adults who think of kids as precious snowflakes who have every right to scream in a restaurant – though I cut a lot of slack on airplanes.

Answering tough volunteer involvement questions

Here are two questions regarding volunteer engagement I am seeing a lot through various channels… but not seeing many answers to:

Where can young children – children under 13, even as young as 6 – volunteer? What kinds of activities can they do and exactly where can they do these?

and

Where can people with diminishing mental abilities, or with mental disabilities, volunteer? What kinds of activities can they do and exactly where can they do these?

The first set of questions come from parents, as well as children under 13, on various online discussion groups, like YahooAnswers.

The second set of questions come primarily from volunteer managers – from those in charge of recruiting and involving volunteers at an organization – and are often the result of a long-time, beloved volunteer becoming less and less capable of helping, and requiring so much supervision and assistance that the organization feels the benefits of involving the volunteer are far below the costs. Or, that volunteer becoming verbally abusive, or saying inappropriate things to other volunteers, as a result of their diminished mental capabilities. But I’ve also seen the question asked by siblings, parents and other caretakers of people with mental disabilities.

I’m very disappointed not to see organizations that are supposed to have the promotion of volunteerism as the central focus of their mandate jumping in to answer these questions. Where are you, Points of Light Foundation? Hands On Network? Why aren’t you out there on various online fora, such as YahooAnswers, addressing these tough questions about volunteering?

Anyway…

I’m not at equating children and people with diminished mental capacities. These are two VERY different groups. But they do have one thing in common: they require much more planning, support and staff time to involve than adult volunteers. Hence why I’m discussing these two groups at once here in this blog.

The reality is that it’s more efficient, economical and immediately beneficial for most nonprofit organizations, non-governmental organizations (NGOs) and charities to involve adult individual volunteers who can successfully complete a project, from start to finish, with minimum supervision. Also, most organizations do not have the money, staff, time and other resources to create volunteering opportunities focused primarily on fulfilling the needs of various types of volunteers, rather than creating volunteering activities that are focused primarily on fulfilling the needs of an organization (I’ve said this about microvolunteering as well!). For most organizations, volunteer engagement is primarily about fulfilling the organization’s mission, not fulfilling the wishes of volunteers.

If you think nonprofits, NGOs, charities and others should involve everyone who wants to volunteer, no matter the volunteers’ ages or abilities, then consider this: no matter what your job is, no matter what sector you work in (for-profit, government, nonprofit, whatever), could YOU come up with a safe, fun, meaningful hour-long activity for a 10 year old child to do in your office twice a week, or a two-hour weekly activity for a dozen 10 year olds to do in your office, and do you have time to supervise that child or those children during that activity? What about creating similar activities for someone who has severe short-term memory loss? If you could not do it in your own job at such-and-such corporation, why do you expect nonprofit organizations to do so?

Just as creating one-time, short-term group volunteering activities for adults is difficult, creating volunteering opportunities for children, or for people with diminished or diminishing mental abilities, is also difficult. Should a nonprofit, NGO or charity be spending time and resources to involve these groups? In some circumstances, yes.

First, think carefully about what is in it for you, the organization or program, to create opportunities for either of these groups. What benefit are you looking for?:

  • measurable results regarding participant or community awareness of a particular issue, program or your organization. Could the volunteering activity help children understand a particular issue? Could the activity help parents or family issues understand the issue more fully?
  • cultivation of donors who would be interested in funding this part of your organization’s program. The staff time to create opportunities and support these volunteers, the materials needed by volunteers, etc. all need funding. Are there foundations, corporate philanthropy programs, government agencies or individual donors who would be attracted to funding the resources required?
  • activities that fulfill your organization’s mission. The volunteering experience results in activities that reach part of your organization’s mission. For instance, if you work with seniors, particularly those with diminished mental faculties, then involving these seniors as volunteers would be a part of your mission. If your organization is focused on children under 13, then involving those children as volunteers would be a part of your mission.

I wrote a page on creating one-time, short-term group volunteering activities, and it includes a long list of activity suggestions. Some of those could be adapted as volunteering activities for children, or for people with very limited mental capacities – but not all of them. And to be honest, I’m stumped on creating voluntering activities for either of these groups.

Not every organization is going to be able to address any of those three bullet points – and, therefore, is not going to be in a position to create volunteering opportunities for either of these special needs groups. What I advise those organizations to do:

  • For those that are getting called by parents who want their children to volunteer, have a list of other organizations in your area to refer their child to. For instance, for girls, I recommend the Girl Scouts of the USA (or, in other countries, Girl Guides). I also have a web page of recommendations for family volunteering – specifically families that include children under 16 – note that many activities are home-based.
  • For those that ask about volunteers with diminished mental capacities – for instance, an organization that finds a long-term volunteer can no longer undertake any of the volunteering opportunities at the organization, could a placement be found elsewhere?  Is there a community theater that could involve him or her to hand out programs before a performance? Could the volunteer help serve refreshments at an event – just putting cups filled with a liquid, not doing any of the fillings of the cups him or herself? And does the family of this person understand that a family member will have to be with the volunteer at all times? Or is there an organization in your community that helps people with diminishing mental capacities that you could introduce the volunteer to, that could give that person meaningful activities to engage in – like going to community events in a group? Does this volunteer attend events by a community of faith (a church, temple, mosque, etc.), and could that community be called on to help in this situation?

What other advice do you have for parents seeking volunteering activities for young children, or nonprofit organizations that are going to have to let a volunteer go because of diminished mental capabilities? Debate: volunteer manager qualifications

What should the qualifications be for a person that is responsible for volunteers at an organization?

That’s a hot topic right now, and there is a LOT of disagreement about it. Heck, we can’t even agree what to call such a person! (volunteer manager? volunteer resources manager? volunteer coordinator? director of community engagement?)

My view:

If an organization views this person as merely the purveyor of free labor, and sees this person as the primary manager of volunteers in a single activity – volunteers staffing the gift shop or the help desk, working in the food pantry (more with the food than the clients), serving food in a shelter, cleaning up beaches on one-day events –  then the qualifications are going to be quite low. The person in charge of volunteers will report to the head of human resources, won’t be a senior manager, and will be judged on whether or not all shifts are filled and all tasks are completed. Those are skills that can be taught to someone on the job – no need for volunteer management credentials – though some volunteer management workshops would be helpful.

This is how most corporate folks and very traditional organizations view managers or coordinators of volunteers. This is how most volunteer management workshops and most volunteer management conferences view those responsible for volunteers at an organization.

By contrast, if an organization views this person as responsible for:

  • community engagement, demonstrating that the community invests in the organization and believes in its mission
  • building the capacities of other employees to involve volunteers in their work and supporting employee involvement of volunteers in a variety of roles, including in leadership roles
  • being up-to-date on legal issues, political rhetoric and trends that can affect volunteer involvement
  • creating ways for volunteer involvement to relate directly to the organizations mission

then the qualifications required for the person in charge of volunteers are MUCH higher. The manager of volunteers or director of community engagement is not merely the purveyor of free labor; this manager has a direct role on program delivery and, therefore, should report to the director of programs – if not directly to the Executive Director! And credentials are essential – though not necessarily a certificate in volunteer management.

latest moment of volunteer management madness

Many of my blogs and web pages are inspired by first-hand experience as a volunteer or as a volunteer manager. And, sadly, it’s often bad experiences, usually as a volunteer myself, that lead to new blogs and web pages.

Of course I don’t name the organizations that inspire these blogs, and I try to put a very positive spin on these, to help other nonprofits, NGOs, libraries, schools, public sector agencies and other mission-based organizations to not make the same mistakes I’ve experienced. I consider them learning experiences, and I want others to learn from them as well.

Here’s some of these blogs and web pages that were inspired by my own experiences as a volunteer:

This particular multi-state organization has leadership volunteering roles, on the local level, to handle the organization’s project management, including the management of local volunteers, in individual communities. But often, some of these local leadership roles are not filled, because no one is interested or no one has the time to do all of the tasks a particular role requires. Therefore, the lead volunteer for all other leadership volunteers in that community gets saddled with all the roles that aren’t filled, in addition to all of his or her other volunteer responsibilities.

One group of leadership volunteers in one community had a brilliant, oh-so-logical idea for lessening the burden on the lead volunteer and getting necessary tasks done: allow volunteers to commit to completing individual tasks, rather than the entire, hard-to-fill, leadership roles. For instance, allow one volunteer to be in charge of the online community for local volunteers, another volunteer to be in charge of updating the web site, and another volunteer to help with designing paper fliers – which, altogether, are most of the duties of the communications manager volunteer.

There were people ready to assume these much less-intensive volunteer roles. That means all the tasks of that role get done, the local lead volunteer manager – a volunteer herself – wouldn’t be overburdened trying to do these tasks as well as her other responsibilities, and maybe, after a few months, one of these task-based volunteers would decide, hey, I think I could do the entire job myself – I’m ready to commit to the entire leadership role! It’s a fantastic opportunity to cultivate new leadership volunteers – people who might get a taste of the experience and decide they would love to take on a more substantial role.

So, great idea, right? Well, not according to the organization. An employee representative who attended the local meeting where this idea was introduced quashed the idea. She said that the entire role has to be filled by one person and absolutely cannot be divided among several volunteers. Since no one is going to take that role in its entirety, all those tasks are going to be assumed by the already over-burdened team leader.

What a mistake! What a missed opportunity to cultivate new volunteers and new leaders!

Are Interns Exploited?

A Guardian blogger is outraged at what she sees as exploitation of interns at charities in the U.K. She doesn’t think interns are volunteers; she thinks they should be paid. She asks Should major charities offer unpaid internships?, and has a poll on the subject as well.

The Guardian blogger is outraged first because “These are not just tea-making, post-sorting roles – they are proper jobs with real responsibility.” Um… yes, volunteers are capable of roles that come with real responsibility. In fact, volunteers are capable of leading paid staff in projects. Many organizations actually reserve roles with “real responsibility” specifically for volunteers rather than paid employees, for reasons that have NOTHING to do with money. Is the outrage that these volunteers are – gasp – university graduates?! Sorry, but I don’t at all buy that argument against volunteers/unpaid interns.

The other argument I can more agree with: by requiring interns to work full time, and to make a three, six, even 12-month commitment, companies involving these volunteers are excluding otherwise capable people of these internships, because these people cannot afford them. Any time a volunteer engagement program excludes various people only because of the lack-of-financial resources of these people, the organization is losing out on talent, and people are being denied a valuable, even essential, experience.

And I have a big problem with this from the article: when the Guardian blogger interviewed charities involving interns in longer-term commitments, “they all stressed that their ability to continue to carry out their important work relied heavily on the contributions of their valued volunteers.” That means: we involve unpaid staff because we can’t afford to pay people. We wouldn’t involve volunteers if we could afford to pay staff for these activities.

As I blogged about yesterday, I am firmly in the big tent regarding who is a volunteer: pro bono consultants, executives on loan, court-ordered community service people, online super fans, online community members, and, yes, even interns: they are all volunteers. If my organization is not paying you, and you are providing time and talent to the organization in any way, you are a volunteer. If you want to call yourself an intern, that’s fine, so long as your experience is seen by us both as primarily a learning experience for you.

A much better question: why does an organization involve volunteers, including interns? If it’s the reasons the Guardian blogger heard then, indeed, these charities need to have their employees packed off to some volunteer management trainings immediately, because they are living in the dark ages regarding volunteer engagement. Just as some jobs are best done by paid employees, some nonprofit/NGO/charity jobs are best done by unpaid staff! Certain positions should be reserved specifically for volunteers.

As I’ve blogged about before: the majority of programming by the Girl Scouts of the USA is delivered by volunteers, not because volunteers save money, but because volunteers are the best people to deliver the Girl Scouts leadership programs for girls. Even going all-volunteer can be the right thing to do for all sorts of reasons that have nothing to do with money saved: It’s been true for the Pine Creek Information Center, it’s been true for the Aid Workers Network, and it’s true of lots of other organizations. In fact, I question the credibility of nonprofit organizations, NGOs, charities and even government agencies focused on services to the public, like schools and state parks, that do not involve volunteers in a variety of ways, including in decision-making and high-responsibility roles.

Now, with all that said: yes, there are many nonprofits, NGOs, charities and others that exploit interns (and other volunteers, for that matter), by treating them merely as free labor. Once upon a time, at an employer I won’t name, I raised a fuss about how I felt some staff were treating interns (merely as free labor). We ended up creating a mission statement for involving interns:

Such-and-such organization is commited to helping to cultivate new professionals in the field of name-of-field-redacted. Therefore, we reserve certain tasks and roles for interns, to provide career-development experiences to emerging professionals.

We also created written guidelines about:

  • what tasks could and should be reserved for interns
  • written role descriptions for interns, shared with other staff (including the HR department)
  • what training an employee that wanted to involve volunteers would have to commit to provide his or her interns
  • what experiences an employee would have to commit to providing interns (what staff meetings and site visits they should attend, a project for the intern to lead, etc.)
  • creating a performance plan and learning plan for interns at the start of the internship, and then evaluating activities based on this plan at least midway and at the end of the internship, in writing
  • how the intern will evaluate his or her own experience, including the support and supervision he or she received (or didn’t!)
  • a six-month cap on all internships (no person could serve in an unpaid internship past six months)
  • how the employee should represent his or her involvement of volunteers, including interns, in his or her own performance plan

Such guidelines for involving interns make the internship focused primarily on being a learning experience rather than a getting-work-done experience. It raises the bar on justifiying the involvement of interns, reducing the risk that interns will be exploited. It also raised the bar on who could be an intern; it meant internships were reserved for emerging professionals in a particular field.

Why not do this for ALL volunteer roles? Because not every volunteer wants to be an intern or wants this kind of learning experience – a lot of volunteers would balk at the idea of creating a learning plan, having a six-month cap on their service, etc. Talking to all volunteers about what they want out of their experience is always mandatory. 

Oh, and for the record: yes, I did an unpaid internship right after I graduated from my university, a million years ago. It was for three months. And I had to pay for my own housing and travel to the site for the summer. Was it worth it? Totally, in that it lead to paid work at another nonprofit two months after the internship ended, gave me skills I use to this day, and put me in the pathway of people who are my friends even all these years later. But my supervisor was awful, and delighted in watching me work 14 hour days while she went out to dinner; her horrible treatment inspired me to treat interns — and all volunteers — far, far differently than her, and remains in the back of my mind whenever I speak, write or train on the subject of volunteer engagement.

TweetChat re: virtual teams on July 11

TechSoup will host a TweetChat on 11.July at 10am Pacific USA Time regarding working with virtual teams.

Also known as distributed teams, virtual teams have come together for a day, a week, many months or even years to work on a project together for a nonprofit, an NGO or other mission-based organization. Your organization may already be involving a virtual team now and not even know it:

  • a committee with members who discuss and plan online rather than at onsite meetings
  • a mix of volunteers and employees collaborating on the development of a new online tool
  • a group of volunteers around the world working together to develop an HIV education curriculum

I’m particularly interested in this topic, as I’m currently revising the Virtual Volunteering Guidebook – specifically, I’m revisiting yet again this week the chapter that addresses the subject of virtual teams, a subject that did not appear in detail in the original book. I have been compiling resources and case studies on the subject for quite a while now, and want to make sure the chapter that includes this subject addresses all the fundamental elements required for virtual team success, no matter what online tools you may use with such a team. Woe to the volunteer manager – or any nonprofit professional – who does not know how to work with virtual teams!

What you say vs. what you do re: volunteers

You say volunteers are more than just free labor at your organization… but your annual report talks only about how much money volunteers saved (by showing how many hours they contributed and what this would have been in paid staff time otherwise).

You say you want committed volunteers that exude quality… but then you don’t respond to their emails or phone calls promptly, if at all.

You say you don’t have time to do this or that… but balk at the idea of allowing volunteers to take on any of those tasks.

You say you want steadfast, fully-invested volunteers… but you respond to every idea they have with, “At this time, we can’t address that/allow you to do that” or “We’re forming a committee to look into that – it’s employee only, however. Check back with me in six months.”

You say you want to engage more professionals as volunteers… but you don’t/won’t create volunteering opportunities in which those professionals might be interested.

You say you want your volunteers to represent the diversity of your community, or to reach under-represented groups… but you are unwilling to change your recruitment methods to reach different groups. “But this is how we’ve always done it!” or “I don’t have time to input every volunteering assignment into VolunteerMatch.”

You say you want volunteers to participate in decision-making… but you don’t invite volunteers to planning meetings, and don’t offer possible strategies up for discussion at volunteer meetings or on your online community.

You acknowledge that the best way to keep volunteers long-term is to create lots of short-term, “quick win” opportunities that keep them hooked… but you don’t create these short-term assignments regularly to attract new volunteers.

You want everyone at your organization to involve and value volunteers… but, as volunteer manager, you don’t push to work with staff regularly to help them create volunteer opportunities that support their work, or, as executive director, you don’t ask staff members to include their involvement of volunteers in their annual performance plan.

You say you want to be as valued at your organization the fundraising manager… but you don’t regularly, precisely show to all employees and the board how volunteers are as essential to the organization as financial donors.

You say you are a modern organization… but you still think of volunteers in terms of real volunteers and online volunteers.

One organization inspired this blog in particular, but to be honest, I’ve seen all of the above at dozens and dozens of organizations. You could substitute the word member for volunteer and it would read the same.

Now you be honest. Have I described your organization? Is what you say about volunteers at your organization matched by what you DO?

Stop multi-tasking; FOCUS instead!

Back in August 2009, I blogged that Stanford University had published a study that the AP called “surprising”: people who multitask are more easily distracted and less able to ignore irrelevant information than people who do less multitasking. Chronic digital multitaskers were found to be not as good at switching between tasks, compared with people who weren’t chronic multitaskers. In other words, multitaskers cannot concentrate on a single task and do it well; instead, they do a lot of things not very well. They get LESS done than single-taskers.

“The huge finding is, the more media people use the worse they are at using any media. We were totally shocked,” Clifford Nass, a professor at Stanford’s communications department, said in the AP article.

As I said at the time:

Huh? Shocked? Really? Are Stanford researchers THAT out of touch and naive?

I wasn’t AT ALL shocked. It was confirmation of something I’ve known for a long, long time: multi-tasking muddles minds.

In this article in Time from November 2010, Turning Your Phone Off as a Technological Gesture of Affection, the Stanford study is explored further, with this observation:

Multitaskers overestimated their abilities. So, for instance, when your brother insists he’s listening to your story, even as he texts his girlfriend, he really does believe that he’s hearing you. But chances are, he got only every other word.

It’s the same in the workplace: you are not listening to that phone conference while you are checking your email. YA colleague calls on the phone to discuss something or deliver information and he or she knows you are not really listening, as you are trying to IM or fill out a form at the same time – meaning he or she will have to repeat it all later when you realize you don’t know something you should. At a meeting, people ask questions that are fully answered in the two page document they claimed to have scanned on the plane.

At conferences, it’s impossible to strike up conversations with people around you — something essential to make a conference valuable — as they all have their heads buried in their lap tops or PDAs, talking to people elsewhere instead of the people right there next to them, eager to connect.

So why not embrace true digital efficiency and give one slice of attention to each task, even just a few minutes, so that you do all tasks well? It’s amazing how much more work you get done when you single focus! Close your laptop in meetings and workshops. Put the phone or PDA away. Listen, look, make eye contact. Do it just a few times a day, and you will be amazed how much more information you discover and retain, how many MORE connections you make!

I now have a rule during my presentations: if you are going to have your lap top open, you have to be in the back rows; the front and middle rows are reserved for participants; my workshops are interactive, and I’m tired of asking a question to a room full of people or having people break into groups to work on a quesiton and having those at their lap tops look up and say, “Huh? What? Huh?”, or updating their Facebook screens while people behind them watch their screens instead of me. I put a lot of work into my presentations; if you aren’t there to participate, I’d actually rather you not attend at all.

The ability to concentrate on a single task, to get it done properly and completely, or to concentrate on a single content source, reading or listening thoroughly to the information provided, is rapidly becoming a lost skill, and the workplace, public discourse and even every day community life is suffering for it. We’re not becoming more efficient and productive: we’re becoming more distracted, less inclined to complete tasks on time, less likely to do a quality job, and less likely to really, substantially connect with new people. It also affects our quality of life: there are generations who seem to not know how to become engrossed in a movie, how to sit and people-watch, how to just be in the moment, and that means they aren’t really satisfied with anything.

But it’s more than just being ignored while I’m putting my heart and soul into a workshop or watcing co-workers founder in meetings: People are crashing their cars while texting. And even worse: people are making up their minds about world events, government policies, candidates running for office and proposed activities by various organizations based on snippets they’ve glanced at online or on comments heard by a pundit on the radio or TV as they are doing two or three other things at the same time. Debates have become easy for me to win these days because I actually still READ and have more than sound bites to refer to.

My tag line on Yahoo for a few years now has been “Read More Books.” The world would be a better place if more people did, not only because knowledge is a wonderful, empowering, enlightening thing, but also because it would teach people the power of “single-tasking“, or the power of concentration, of focus.

Take just 10 minutes every other hour to read something, in silence, related to your work — memos from colleagues, abstracts from journal articles, an executive summary — without doing anything else. Don’t answer your phone while a colleague is in your office. Turn away from your computer when you are on the phone. Sit and listen intently to a presenter for even just the first 10 minutes, without doing anything else. Introduce yourself to two people sitting near you at a workshop. Never ever write emails while trying to listen to a phone call, a presenter or a colleague. These are little things. And if you do them, you will LOVE the results!

Okay, after that lecture here’s some levity re: Facebook. Enjoy – and don’t do anything else while you watch it, because then you will actually enjoy it!
