How to connect & engage with volunteers remotely – even when those volunteers work onsite

Well before the COVID-19 pandemic, nonprofits, NGOs and other organizations that involve volunteers were leveraging a variety of tools to communicate with those volunteers, and understood that ALL volunteers are, at some point, remote: even if all of their volunteering service is provided onsite, much of the communications with them happens when they are in their homes or work places. For organizations that were relying solely on onsite meetings, physical bulletin boards in the break room and paper letters and paper newsletters, the pandemic meant they had to quickly catch up and implement new ways of keeping volunteers informed (not to mention engaged) and to hear back from those volunteers regularly.

How do you effectively communicate with volunteers remotely? It takes much more than email – though email remains oh-so-important:

Have a web site that has all the info current volunteers need.
Absolutely, you need information on your web site to entice new volunteers and a way for candidates to express interest in volunteering via that web site, whether via an application they can submit online or an email address of your manager of volunteers. But current volunteers also need information from your web site: the list of current staff members, the profile of your executive director, the history of your organization, evaluations of your programs, the latest news about your organization, etc. Volunteers need to have that central place they can go to for reliable, complete information about the program they support.

Keep your social media up-to-date & encourage volunteers to follow your accounts
Your Facebook, Twitter, Instagram, YouTube and other accounts shouldn’t be focused on just encouraging people to donate money; your social media channels should have regularly-updated information about upcoming events, the results of events that just happened, breaking news about your organization, etc. Your social media audience includes your CURRENT volunteers, and they need to be kept up-to-date about what’s going on so they can properly represent your organization while they are volunteering. Your social media should also talk about the cause: a nonprofit theater should be posting about how students involved in performing do better in school, a nonprofit animal shelter should be posting about studies that show how a family’s health can improve if they have a dog, etc. Again, this helps volunteers become better advocates for your organization, including in casual conversations with friends and colleagues.

Online Discussion Groups & Channels for Volunteers
Group emails are one-way communications and can result in replies from volunteers filling up your email in-box, with the same questions asked over and over. “Reply all” conversations become tedious and unwieldy. By contrast, using a private online group can allow you to communicate with all vounteers quickly and allow everyone to see the answer to a question they may have as well. This can include using Whats App, Signal or Similar Direct Messaging Apps in Volunteer Support & Engagement.

Building a team culture among remote workers
Coming together face-to-face, in the same room, does not automatically create team cohesion and a strong sense of team. Yet, many people think having online meetings automatically means it’s difficult for staff to have a strong sense of team. People feel a part of a team if they feel heard and included, whether online or off. And they will attend meetings and pay attention to those meetings if they feel the meeting is relevant to their work – on or offline. This resource offers ideas for live events, asynchronous events & activities that can build a sense of team among remote workers.

FREE books on management of volunteers

Wow. The Ellis Archive has released a bunch of volunteer management books for FREE. These are books that Susan Ellis sold for years through her company, Energize, Inc.

If you don’t know: Susan was the world’s expert on the effective management of volunteers, and her company, Energize, was the world’s largest publisher of books on volunteer management. I was her disciple when it came to volunteer management, one of many. And she was the first promoters of virtual volunteering. We wrote The Last Virtual Volunteering Guidebook together (it’s not free, however).  

If you are a person that works with volunteers, or wants to, all of these books are worth your time to read (don’t just download them!)

Funded by the Susan J. Ellis Foundation, the Ellis Archive primarily consists of digitized documents from Susan J. Ellis‘ personal resource library. The Ellis Archive is searchable by title, source, year, author, and keyword topic. Special tags also exist for Research, Non-US/International, and AVA history items.Items in the archive are organized into 32 keyword topics, with some cross-referencing. These topics also represent a broad range of mission-focused areas, such as the arts, criminal justice, social services, the environment, healthcare, government, education, etc. Most content originates from 1970 through 2004. However, there are seminal works dated as early as 1947, and a few documents as recent as 2010. Also included are numerous items from the private libraries of two pioneer volunteer leaders – Harriet Naylor and Ivan Scheier, prodigious writers and highly respected mentors to Susan. Much of Scheier’s work was originally digitized by Regis University and now continues to be accessible as part of this Archive. In addition, the Minnesota Office of Volunteer Services Resource Library gave a few of its publications to Susan when that office closed in 2002; these publications are now a part of this Archive. The Archive also includes historical items documenting some of the history of the Association for Volunteer Administration (AVA).

Hosting International Volunteers: A Where-To-Start Guide For Local Organizations

I’m seeing more and more local organizations – non-governmental organizations (NGOs), charities, schools – in developing countries posting on sites like Reddit, asking foreign volunteers to travel to their countries and volunteer. These NGOs and others offer no information on whether or not its legal for foreigners to come to the country and volunteer, no information on what they will do to ensure volunteers will be safe, no information on what screening they do of volunteers to ensure safety of volunteers – they just post, “Hey, we help orphans / wildlife / women, and you can come here and help us.”

It’s troubling.

The reality is that it is not ethical nor appropriate for any NGO to recruit foreign volunteers unless they are already involving LOCAL volunteers and have the full endorsement of local people for the work they do, and it is inappropriate for them to recruit foreign volunteers unless they have complete information on assignments, safety, screening, quality control and more.

That said, some NGOs have a legitimate need for foreign volunteers, and this page on my web site is meant to help.

What I’ve learned as a mentor online

Since leaving Kabul, Afghanistan in August 2007, after working there for six months for UNDP, I have had the honor and pleasure of mentoring an Afghan co-worker online. She works on a water and sanitation initiative by a government agency, and I consult online with her on social media posts, I edit press releases and project proposals and reports, and I offer advice on her own professional development and career aspirations. I average an hour a week on this relationship – there are some weeks when we don’t interact and others where I need a few hours to read and edit material.

Here are some lessons I’ve learned from this online mentoring experience:

  • That we started off in a face-to-face, onsite relationship helped substantially in setting up this online relationship for success. She already knew me, understood my particular way of communicating and working, and trusted me. Those are three things that take much longer to establish entirely online, even with video conferencing. I have been an online mentor when that hasn’t been the case, and I believe those mentoring experiences were still worthwhile, but I had to do a lot more work to establish trust and find a rhythm in a purely online/remote relationship, and the relationship had to be facilitated by someone onsite, where the person I was mentoring was, to help ensure interactions happened. I just cannot deny that having that already-established real-time/onsite relationship has been a major factor in the success of this long-time virtual volunteering experience with my Afghan colleague.
  • When I don’t respond within 48 hours to a message from her, my mentee worries or, worse, feels neglected. I need to take this relationship as seriously as she does. That means I have to let her know when I am not going to be able to respond because I’m going to be traveling or away from Internet access.
  • I can’t do everything for her – I need to cultivate her skills. That means editing more with questions than corrections. And that’s hard – it would be so much quicker and easier if I just went through and corrected everything like an editor. But this is a mentoring relationship, a learning experience, and I have to keep that foremost in my mind.
  • Personal, non-work stories and photos are essential to cultivating our relationship. I send her links to vacation photos or photos of my garden, for instance. She sends me stories of her family. This keeps us as real people for each other, not just text in an email.
  • I make absolutely sure I don’t say anything that can’t be backed up with cited sources. Rumors are rampant in Afghanistan, and it’s very important that I show, by example, how to fact-check.
  • Knowing the culture in which my mentee/protogé is living has also been essential to maintaining this relationship. I’m no expert on Afghanistan or Islam, but I lived in Kabul for six months, I have read up on Afghan history (and continue to do so), I have read the Koran and continue to read Islamic scholars and others about Islam, including those I strongly disagree with, and I know there are a range of viewpoints by Muslim women about their religion. That’s been helpful in preventing me from making various cultural missteps – though I won’t for a minute say that still doesn’t happen. Knowing the culture has helped me know what is possible and what is NOT possible for her regarding activities online, travel and interacting with others, and to remember just how fragile reputations for women can be in that part of the world.
  • I try to know what’s going on in her country and her city. That’s not easy, as news about Afghanistan doesn’t show up in any newsfeed. Major news outlets do cover what’s happening in Afghanistan, but I have to go looking for it. There’s so much more to Afghanistan than bombings and oppression of women. For instance, I found a story that mentioned a Rotary Club in Kabul, and I emailed my friend to let her know about it. She’s been going to the meetings now for almost a year because I let her know about the meetings.
  • I ask her questions about her views, her life, etc. I make sure she knows, regularly, that I want to hear from her. And after those stories, I respond in a way that shows that I read what she says and value it.
  • Online mentoring is not micro-volunteering. I cringe when anyone says it’s possible to mentor a person, especially a youth, in a meaningful, impactful way by just spending a few minutes a month sending some encouraging words. Mentoring takes time, thought and careful action – it can’t be done on the fly while you are waiting for your coffee.

I’ve been researching online mentoring since the 1990s, and helped design programs for America Online and People Magazine back in that decade, as well as an elementary school-based program for an Austin, Texas school. I’ve been involved as a mentor with others since then and I keep track of online mentoring programs because of their uniqueness among virtual volunteering activities: the high-responsibility nature of the programs, the essential requirement of building trust, the added safety procedures needed for such, etc. Our book attempts to document all of the best practices for using the Internet to support and involve volunteers, including in online mentoring relationships with adults or children, and our recommendations come from the more than three decades that these practices have been happening.
